Espresso Machine Troubleshooting Guide
Common Problems & Solutions
Even the best commercial espresso machines run into issues. Before calling a technician, many common espresso machine problems can be identified and sometimes fixed with a little know-how. At Passport Coffee, our factory-trained service team has diagnosed thousands of machines over 40 years. Here's what to check first.
Problem 1: Espresso is Extracting Too Fast (Under 20 Seconds)
What it means: Under-extraction — water is rushing through the puck too quickly.
What to check:
- Grind is too coarse - adjust your grinder finer, one step at a time
- Dose is too low - add 1 or 2g more coffee to your basket
- Tamp pressure is too light - apply firmer, more even pressure
- Basket has holes blocked or worn - inspect and replace if needed
- Group head pressure is low - may need a technician to calibrate pump pressure
Problem 2: Espresso is Extracting Too Slow (Over 35 Seconds)
What it means: Over-extraction — water is struggling to push through the puck.
What to check:
- Grind is too fine - adjust coarser
- Dose is too high - reduce by 1 or 2g
- Tamp is too hard - ease up slightly
- Portafilter basket is clogged - soak and deep clean
- Scale buildup in group head - may require descaling by a technician
Problem 3: Espresso Tastes Bitter
What it means: Usually over-extraction or dirty equipment.
What to check:
- Extraction time too long - adjust grind coarser
- Machine needs backflushing - coffee oil buildup causes bitter flavors
- Beans are too dark a roast for your taste, or past their prime
- Water temperature too high - check your machine's temperature setting
- Portafilter or basket not fully clean - soak and scrub
Problem 4: Espresso Tastes Sour or Weak
What it means: Under-extraction - not enough flavor compounds are being pulled from the grounds.
What to check:
- Grind too coarse - adjust finer
- Extraction too fast - see Problem 1
- Beans are too fresh (less than 5 days off roast) or too old (over 6 weeks)
- Water temperature too low - verify machine is fully warmed up
Problem 5: No Crema, or Very Thin Crema
What it means: Usually a coffee freshness or extraction issue.
What to check:
- Beans are stale - use fresher coffee (5–21 days off roast)
- Grind is too coarse
- Dose is too low
- Machine not at full temperature - allow 30 minutes of warm-up time
- Portafilter gasket worn - replace if crema issues persist
Problem 6: Machine is Leaking
What it means: Worn seals, loose fittings, or internal damage.
What to check:
- Leaking around portafilter: Group head gasket is worn - needs replacement
- Leaking from steam wand: Steam wand O-ring or valve seal worn
- Water dripping under machine: Internal fitting loose or hose cracked - call a technician immediately
- Drip tray overflow: Normal condensation - check and empty tray more frequently
⚠️ If water is leaking from inside the machine housing, turn off the machine and call Passport Coffee immediately at (480) 948-1419.
Problem 7: Steam Wand Has No Pressure or Weak Steam
What it means: Blockage, scale, or boiler issue.
What to check:
- Steam wand tip is clogged - soak tip in hot water and use a pin to clear holes
- Scale buildup in steam boiler - may need professional descaling
- Steam boiler not reaching temperature - check machine settings and warm-up time
- Steam valve worn - may need replacement by a technician
Problem 8: Machine Won't Turn On
What to check:
- Power connection and outlet - try a different outlet
- Reset switch (many commercial machines have a reset button near the base)
- Water reservoir is empty - some machines won't operate without water
- Check for error codes on the display - refer to your machine's manual
If the machine shows an error code, call us with the code and we can often diagnose the issue over the phone.
Problem 9: Pump is Noisy or Vibrating Excessively
What to check:
- Low water level - refill reservoir or check water line connection
- Air in the water line - prime the machine by running hot water through the group head
- Scale or debris in pump - professional cleaning required
- Pump worn and needs replacement - call a technician
Problem 10: Inconsistent Shot Volume or Flow
What to check:
- Group head solenoid needs cleaning
- Flow meter calibration is off (on volumetric machines) - technician required
- Pressure fluctuations from water supply - check incoming water pressure
